Strip away the headlines and the HDB resale market in 2026 looks like two markets stacked on top of each other.

At the top: record-breaking prices for large, rare, well-located flats. 412 flats crossed the million-dollar mark in Q1 2026, up 17.4% on the quarter before, and the monthly count climbed to 166 in May. At the bottom: a growing number of small, ageing-lease units in less central estates struggling to clear, with 18 selling under S$300,000 in May.

Sitting underneath both: HDB resale prices actually dipped 0.1% in Q1 2026 - the first quarterly fall since 2019 - even as full-year forecasts still cluster around 2–4% growth. A flat market overall, with sharp winners and sharp losers inside it.

For anyone who owns a flat and intends to upgrade one day, the lesson is uncomfortable but useful: an ageing-lease flat is a depreciating, illiquid asset that you are spending simply by holding it. Every year you wait, the remaining lease shortens, the eligible buyer pool narrows (because of CPF and financing rules tied to lease length), and your eventual sale price and buyer choice both compress. The clock does not pause because you are not ready.

This is where asset progression stops being a slogan and becomes arithmetic. The genuine questions are:

  • What is your flat realistically worth today, and what will it likely be worth in three to five years given the lease?
  • After CPF refunds with accrued interest and outstanding loan, what cash and CPF do you actually walk away with?
  • What does the next property — resale, new launch, or EC — require in cash, CPF, and ABSD if you hold both?
  • And critically: does the timeline work, or are you about to be forced to sell into a thinner market?

None of that can be answered with a feeling. It is a calculation — transaction comparables, CPF and cash flow, decoupling and ABSD scenarios, and a realistic timeline. The owners who progress well are not braver than everyone else. They simply ran the numbers earlier.
